Pass 1: Honest Year Inventory

2. Three things that worked better than expected (with why)
3. Three things that underperformed (with honest root cause, not circumstances)

6. The thing I kept avoiding that I knew I should do
7. My single biggest bottleneck right now After I answer, summarize back to me in plain language what the year actually looked like. No spin.
Pass 2: Leverage Point Extraction
Based on everything I just shared, identify: 1. The one thing that, if doubled down on, would have the highest ROI in the next 12 months
2. The one thing I should stop doing or eliminate (with clear reasoning)
3. The hidden constraint that's limiting everything else (the meta-problem underneath the surface problems)
4. The assumption I'm operating under that I haven't tested Be direct. If something I said in Pass 1 was rationalizing instead of honest, call it out.
Pass 3: One-Page Strategic Brief
Now write my one-page annual brief. Structure: **Year in Review** (2 sentences, what the year actually was)
